Menu engineering theory: the four quadrants

Menu engineering classifies every recipe on a menu along two axes — popularity and profitability (gross profit, GP) — into four classic quadrants, so a manager can decide what to protect, fix, promote, or drop instead of treating every item the same way. Stars sit high on both popularity and GP: protect the recipe and feature it, since changing a working formula risks losing what makes it work. Plowhorses are popular but low-GP: since demand is already there, the lever is usually re-costing the recipe, trimming portion size carefully, or nudging price up rather than cutting popularity by changing the item itself.

Puzzles are high-GP but unpopular: the recipe is already profitable when sold, so the fix is usually visibility — reposition it on the menu, rename it, or have staff suggest it more actively — rather than assuming the recipe itself is the problem. Dogs are weak on both counts: the standard response is to rework the recipe meaningfully or remove it, since it isn't earning its space on the menu or in the kitchen's/bar's attention. The classification is only as good as the inputs: popularity data needs a consistent source (POS sales counts are more reliable than staff impressions) and GP needs an accurate, current recipe cost — a menu engineering exercise built on stale ingredient costs or guessed popularity will misclassify items and lead to the wrong action.
